A&AAI GTM measurement | For founders, RevOps and GTM leads

AI GTM measurement needs agreed rules

Agree on success and record-matching rules before counting outcomes.

Separate acceptance, receipt and meetings. Remove retries and test data. Keep unmatched activity unknown.

A&A's proposed measurement contract: shared counting rules, with a worked example and a blank worksheet.

A&AStart with the decision | A&A's proposal

Define success before counting work

Processing more tasks does not settle whether to keep an initiative. Agree on success, population, window and evidence first.

Define the outcome

Count a first meeting held with a target account, confirmed in the sales record. Sending a message is a different event.

Define the unit

Choose accounts, people or deals. Keep that unit and the follow-up window consistent. Exclude retries and test records.

Keep the unknowns

Report unmatched meetings separately. Compare spending and review time, then set a review date and decision owner.

A&AEvent definitions | A&A's proposal

Each outcome needs its own evidence

An event records what happened. Evidence for an earlier stage does not prove a later outcome.

StageEvidence that countsWhat this does not prove
Provider acceptanceA valid acceptance ID from the sending serviceRecipient received or read it
Receipt verifiedThe specific message checked at the receiving endRecipient understood it
Meeting heldDate, account and attendance in the sales recordA deal closed or revenue was earned
Revenue recordedEntry under your revenue recognition policyAI caused an increase in revenue

For prospect email, inbox receipt is usually not directly observable. Count observable responses, such as replies, as their own events.

A&AWorked measurement contract | Hypothetical example, A&A's proposal

Match the unit and observation window

Example: generating first meetings for a B2B service. These are illustrative settings, not A&A results or benchmarks.

AgreementDefinition for this initiative
Denominator100 target accounts with an accepted first send; deduplicate by account ID
Success numeratorAccounts in that population with a first meeting held within the window; exclude repeat meetings
Window and time zoneWithin 14 days of each account's first acceptance; use event time and display in UTC
Exclusions and finalizationRemove test data. Finalize after every account's follow-up window and late-record reconciliation

Source: A&A's hypothetical example, created 2026-11-01. Freeze the target list before launch. Report accounts with no accepted send separately; do not silently drop them.

A&ARecord matching | A&A's proposal

Join records only with verified IDs

An ID identifies a record. Similar names or timestamps are not enough to establish a match.

Send logAccount ID + acceptance ID
Verified mapping
Web touchpointJourney ID + account ID
Sales record check
Meeting heldDeal ID + account ID

Unverified mappings stay in the unknown category.

  1. Account ID — Fix the target population. Group contacts under the account whose outcome you count.
  2. Journey → account — Verify the mapping with authenticated data or a receipt reference. Otherwise, leave it unmatched.
  3. Deal → account — Confirm the meeting in the sales record. Use event IDs separately to deduplicate retries.

A&AChecks before aggregation | Fictional log, A&A's proposal

Retries must not count as new events

A retry with the same ID and payload adds no new event. A conflicting payload is held for investigation, not overwritten.

Received eventClassificationCustomer total

E-A: identical retryDuplicateDo not add
E-B: accepted / Account BDifferent recordInclude

A&AReport missing attribution | Hypothetical example, A&A's proposal

Unmatched meetings must stay unknown

Of 100 target accounts, 8 accounts held a meeting. Another 3 meetings have no verified source. Keep them out of the numerator and report them separately.

Meeting rate in the populationUnmatched meetingsWhat remains unproven
8 accounts ÷ 100 accounts = 8% of accountsUnmatched: 3 meetingsWhether AI increased meetings
Matched records share a seal; an unmatched card stays in a separate tray. Conceptual illustration, not observed data.

Source: A&A's hypothetical calculation, created 2026-11-01. Event totals alone are not an ordered funnel: check the same subject ID, sequence and time window. Generated image is conceptual.

A&AResources used | The same hypothetical initiative

Count review time alongside spending

Track the resources spent on the 100-account initiative with 8 meeting accounts. Lower fees can still leave more work for people.

Compare spending in USD

  • Total spend: USD 500, including tool fees, contractors and allocated setup costs.
  • USD 500 ÷ 8 = USD 62.50 per meeting account.
  • Adding unmatched meetings to the denominator would understate this unit cost.

Compare review time in hours

  • Checking, correcting and rechecking total 10 hours. Track waiting time separately.
  • 10 hours ÷ 8 = 1.25 hours per meeting account.
  • If you price staff time, agree on the rate and prevent double counting.

Source: A&A's hypothetical calculation, created 2026-11-01. USD values are illustrative, not converted Japanese costs. These ratios measure resource use, not profit or AI's revenue contribution.

A&APrintable measurement contract | A&A's proposal

Agree on the worksheet before launch

The business owner, sales lead and measurement owner fill this in together. Do not judge outcomes using an unfinished metric definition.

Agree onYour definition

Retries, QA, cancellations and late records
Cost scope, review time and comparison group

A&AReview conditions and limits | A&A's proposal

Pause conclusions when comparisons fail

In this example, review after every 14-day window and late-record check. The sales lead decides: continue, revise the design or defer judgment.

Make comparisons interpretable

  • Align account mix, prior relationships, offer and sales follow-up capacity.
  • Use a concurrent comparison group. A historical baseline still carries seasonal and selection effects.
  • Pause outcome judgments if data stops updating or unmatched records rise.

Keep conclusions within scope

  • A short window cannot settle revenue effects in a long sales cycle.
  • This mapping alone cannot allocate revenue credit across channels.
  • Do not infer identities to fill gaps caused by opt-outs or expired retention.

Source: A&A's proposal, based on Content measurement operations; checked 2026-11-01. Without an appropriate comparison design and uncertainty assessment, report observations rather than causal impact.
