AI return intake: use inspection records to decide when to restock
Restock only after confirming receipt and inspection, even when AI handles return intake.
Key points
- Separate AI intake, refunds, restocking
- Restock by receipt/inspection logs
- Test with missing/faulty returns

Separate return intake, refunds, and restocking

A&A perspective
Return intake means receiving a customer’s request and recording the order and reason for the return. This article assumes an ecommerce business that delegates intake to AI. Warehouse receipt and inspection provide the evidence for increasing sellable stock.
From the sources
Gorgias is software that ecommerce businesses use to answer customer inquiries. It says its AI can handle post-purchase questions such as returns. It can also perform actions in connected tools; users choose the permitted actions and the conditions for running them.
A&A perspective
Automate & Augment (A&A), the company writing this article, recommends separating whether AI has finished intake from whether the product can be sold again.
A&A perspective
A completed reply does not necessarily mean that the physical item is in the warehouse.
Hypothetical example
For example, suppose a customer says they will return an item, and AI verifies the order and provides the return address. Intake is complete, but physical arrival and inspection remain unconfirmed. The field for returning the item to stock stays on hold.
A&A perspective
This distinction also works for a company that refunds customers before receiving their returns. A completed refund does not count as a passed inspection. Refund timing follows the return policy separately, and customer communications distinguish the intake status from the refund status.
A&A perspective
If an action called by AI includes restocking, its setting name alone is insufficient to judge its behavior. Test whether the refund operation also increases stock. If an action cannot separate refunds from restocking, keep it outside the intake AI’s permissions and with a staff member.
A&A perspective
An order cancellation before shipping is different from the returns discussed here. Releasing a stock reservation before a sale and adding a returned item to sellable stock after checking its condition require different evidence.
Use receipt and inspection to set the restock quantity

A&A perspective
Set the restock quantity from the quantity received by the warehouse and the quantity inspection confirms can be resold. Do not design the workflow to add the expected return quantity directly to sellable stock.
From the sources
Dynamics 365 is Microsoft business software for managing inventory and orders. Its return inspection procedure calls for examining the item and then selecting how to handle it, such as returning it to stock, scrapping it, or sending it back to the customer. The steps for returning items to inventory follow inspection.
From the sources
A separate document on receipt updates distinguishes updating the financial transaction from updating the physical inventory record.
From the sources
If not all expected returns have arrived, it says to include only the received quantity in the physical inventory update and leave the remainder on the order until arrival.
A&A perspective
A small ecommerce company can adopt the idea of identifying the evidence needed to change an item’s status. It does not need to adopt the entire large business software system to apply that idea. In A&A’s proposed design, a return record has separate fields for quantity received, inspection result, and quantity to restock, each with the person who checked it and the time.
Hypothetical example
Suppose several units of the same product are expected back, but only some arrive. The warehouse worker records the received quantity. If some of those units are damaged, the inspection results distinguish them from units that passed. Missing and damaged units are excluded from the sellable quantity.
A&A perspective
The company must define its own inspection criteria. A product that can be resold despite damaged packaging and a product whose sale conditions change once opened should not share the same test. Hold items that the worker cannot judge, and refer them to the owner or another person able to decide.
A&A perspective
The sources here are product procedures published by their providers. They are neither a demonstration of connecting Gorgias directly to Dynamics 365 nor evidence of reduced return losses after adoption. Whether the company’s warehouse and sales system can record the same distinctions requires a separate check.
| Test return | Warehouse-confirmed state | Treatment of sellable stock |
|---|---|---|
| Not received | Receipt and inspection unconfirmed | Hold, even if refunded |
| Defective | Received; inspection failed | Restocking on hold |
| Passed | Received; inspection passed | Restock the checked quantity |
Test return records for missing and defective items

A&A perspective
Testing automated processing with return records for missing and defective items helps check the conditions for restocking. Tests using only normal returns miss the error of treating completed intake as the signal to add stock.
Hypothetical example
The following is a hypothetical test proposed by A&A. A return record has fields for intake complete, physical arrival, inspection complete, restocking, and refund. Restocking means returning a product to sellable stock. The fields share information identifying the order and product; AI records intake, while warehouse staff record receipt and inspection.
Hypothetical example
For an item that has not arrived, intake may be complete, but arrival remains unconfirmed, inspection is not performed, and restocking is on hold. If policy calls for an early refund, mark the refund complete without changing the restocking field. The test fails if completing the refund triggers a stock increase.
Hypothetical example
For a defective item, receipt and inspection may both be complete, but the failed inspection result keeps restocking on hold. Only a record for an item that passed returns the checked quantity to stock. After processing, compare the quantity reflected in the sales system with the return record.
Hypothetical example
Also test what happens when the same receipt record arrives again. Record the quantity already restocked and the processing history so the same items are not added twice. If received quantities conflict, or records disagree about which product they refer to, hold the automatic update for warehouse staff to check.
A&A perspective
When checking the workflow, record more than intake time: record incorrect stock updates, reasons for holds, and the time staff spend checking them. The decision to continue also includes AI charges, maintenance of the warehouse connection, and the effort needed to correct records.
A&A perspective
This return record is not intended to let AI judge physical goods on its own. It separates information obtained from conversations or photographs from information verified at the warehouse. Even after replies become faster, being able to trace the evidence for resale remains a condition for delegating intake.
Summary
A&A perspective
Treat AI return intake, refunds, and whether goods have returned to sellable stock as separate states.

FAQ
Can inspection be skipped if AI can read return photographs?
Do not design the workflow to establish the condition of goods received by the warehouse from photographs alone. Separate customer-provided information from warehouse receipt and inspection records. Whether any checks can be omitted depends on the product and the company’s own acceptance criteria.
Should a company stop refunding before a return arrives?
This article does not reject refunding first. The proposed design sets refund timing through the company’s policy and maintains separate restocking conditions. Missing items and items that fail inspection stay out of sellable stock even if the refund is complete.
Does a small ecommerce company need new inventory software?
New software is not necessarily required to test this design. First check whether existing return records can separate status, quantity, owner, and evidence. Decide what to connect if manual copying or inconsistent updates remain a problem.
